A year ago, on the PPC accounts we manage at difrnt., at least half of the daily decisions were made by a human. Keyword selection, ad copy, bid adjustments. Today, the ratio has flipped. AI selects the search queries, generates the copy, picks the landing page, and adjusts the bid. All without asking anyone's permission.
This isn't an exaggeration. It's the reality of Google Ads, Microsoft Ads, and Meta Ads in 2026. Every major platform has layered in automation features that make PPC campaigns run almost on their own. Performance Max, Smart Bidding, Advantage+. They all promise more conversions with less effort.
The question isn't whether automation works. Most of the time, it does. The question is how much you lose when nobody's watching what it does. Because the algorithm has no instinct for protecting your budget. It has one objective: maximize the metric you gave it. And if that metric is poorly chosen or miscalibrated, it'll maximize it anyway, spending efficiently on things that don't matter.
What AI has taken over in your PPC campaigns
Let's lay it out, because the list is longer than most advertisers realize.
Search query matching. Broad match algorithms are now sophisticated enough to capture conversational queries that no keyword list would have anticipated. Google confirms that 15% of daily searches are completely new, phrased in ways nobody has searched before. AI intercepts them. You wouldn't have known they existed.
Ad copy. Responsive Search Ads have been combining headlines and descriptions for years. But now, platforms go further: they generate entirely new text variants based on your website content. You no longer choose the words. The algorithm does, based on what it predicts will generate a click.
Landing pages. URL expansion sends users to whichever page the AI deems most relevant, not the one you set. This can mean a product you're not actively promoting, a blog post instead of a conversion page, or even your careers page.
Bidding. Smart Bidding and Target ROAS are now the default, not optional. The algorithm decides how much you pay per click based on signals you can't even see: device type, user history, time of day, exact location. According to Google's data, Smart Bidding campaigns generate on average 20% more conversions at a similar cost per acquisition.
So what's left for humans to do? Strategy, budget allocation, and oversight. But oversight is the part almost everyone skips.
Where automation breaks down without human eyes
Last month, we audited a Google Ads account that a client had left on Performance Max for three months without intervention. The dashboard numbers looked solid: stable cost per conversion, acceptable ROAS. When we opened the search terms report, we found this: 23% of the budget was going to queries completely unrelated to the product. The AI had classified them as relevant because the landing page contained the same words. Just in a different context.
This isn't an isolated case. A 2025 WordStream report shows that on average, 12% of automated PPC campaign budgets are wasted on irrelevant traffic that nobody reviews. On a EUR 10,000 monthly budget, that's EUR 1,200 thrown away. Over a year, EUR 14,400 spent on clicks that will never convert.
The second risk: generic ad copy. Auto-generated texts are grammatically correct and contain the right keywords. But they lack personality, don't differentiate the brand, and create no urgency. We've seen campaigns where CTR dropped 15% after switching from manually written copy to platform-generated text. The algorithm optimizes for clicks, but it doesn't understand the strategic structure behind a brand message.
The third risk: opaque attribution. Performance Max reports aggregate conversions but doesn't always reveal where they come from. Some of those conversions would have happened anyway, through organic brand search. Without an incrementality analysis, you can't tell whether AI generated new demand or cannibalized organic traffic that's already declining. And when both happen simultaneously, your dashboard numbers are lying to you with a straight face.
What a PPC audit looks like in the algorithm era
The PPC specialist's role has shifted. You're no longer the one building the campaign step by step. You're the one checking whether AI is taking it in the right direction. Practically, you've gone from pilot to air traffic controller.
Here's what we check at difrnt. every week on each account:
Search terms report. The most important report that most advertisers never open. We review which queries are triggering ads, add negative keywords, and flag patterns the AI keeps getting wrong. It's a manual process that takes about 30 minutes per account, but it prevents thousands of euros wasted each month.
Landing page verification. When URL expansion is active, we check weekly where traffic actually lands. We've found cases where AI was sending users to blog posts, the careers page, or terms and conditions. Now we set URL exclusion rules from day one of any new campaign.
Ad copy audit. We compare AI-generated texts against manually written ones we've pinned as assets. We measure CTR and conversion rate for each variant. If the AI copy underperforms, we replace it. If it outperforms, we adapt and refine it. AI proposes, we decide.
Incrementality testing. Once a month, we run a simple experiment: pause a Performance Max campaign for one week and track whether conversions redistribute to other channels. If they do, AI was cannibalizing existing traffic. If they don't, it's delivering real value. It's the only way to know which one is actually happening.
Automation isn't the enemy. It's a tool that works well when someone is paying attention to it. The difference between a profitable PPC campaign and one that burns budget isn't the quality of the algorithm. It's whether someone is watching what the algorithm does with your money.
