In a recent interview, Sundar Pichai described the future of Google Search with a term we haven't heard before: agent manager. Not "better search engine." Not "more relevant results." He said search will become a coordinator of agents that execute tasks on behalf of the user.
A recent article on Search Engine Journal breaks down Pichai's statements and their implications. We read it carefully and mapped it against what we see daily in our clients' accounts. The takeaway? Google isn't optimizing the search experience anymore. Google is redesigning the concept of search itself. And that should matter to any business with a digital presence.
From "best link" to "job done"
Until now, the model was straightforward. Someone searches for something, Google returns a list of links, the user picks one. The entire SEO industry was built on the idea of being in that list, as high as possible. But what happens when Google stops returning links? When, instead of showing you options, it simply executes what you asked for?
Pichai described a search that works as an agent manager: it receives the request, breaks it into steps, delegates each step to a specialized agent, and delivers the result. Not a page. Not a snippet. A concrete outcome, a completed task. Want to compare flight prices? The agent compares, filters, and presents the optimal option. Need to book a dentist appointment? The agent checks availability and books it.
This isn't theory. Google invested between $175 and $185 billion in capital expenditure in 2026 alone. Data centers, memory chips, silicon wafer production capacity are the real constraints, not ambition. And 2027 is the year Pichai marked as the inflection point: when non-engineering workflows will be taken over by autonomous agents at scale.
What changes for brands and marketing teams
If search becomes an executor rather than an indexer, the rules of visibility change fundamentally. It's no longer about "I have a well-optimized site." It's about "can Google's agent use my data to solve the user's problem?"
The difference seems subtle, but it's massive. A classically optimized site has good titles, compelling meta descriptions, clear H1s. A site prepared for agentic search has complete structured data, accessible APIs, real-time updated information, and formats that an agent can process without human interpretation.
In practical terms, this means a few immediate priorities:
Structured data is mandatory. Schema markup, JSON-LD, AI-ready architecture are no longer nice-to-have. They're the condition for the agent to read and process your information. Without them, you're invisible to the new search. Not invisible to Google, but invisible to the end user, who never even sees a results page anymore.
Content that answers, not just informs. We've written about how your content ends up in AI answers. The principle remains, but it intensifies. An agent doesn't want narrative context. It wants verifiable facts, current prices, technical specifications, direct comparisons, real-time availability. Your content needs to be a reliable data source, not just a pleasant editorial experience.

The measurement problem: Google says "it's growing" but won't show the numbers
One detail that caught our attention from Pichai's interview: Google claims AI Mode in search is "expansionary" and generates more clicks, not fewer. But they don't publish outbound referral data that publishers and brands can independently verify.
As an agency, we see this playing out with clients, and the picture is contradictory. There are accounts where organic traffic grows marginally, but direct conversions from search decline. Other clients report the exact opposite. There are niches where AI Mode seems to help visibility and niches where it cannibalizes it. Without granular data from Google, measuring real impact remains an estimation exercise based on proxy metrics.
What do we do in practice? We monitor referral traffic from AI sources (Gemini, ChatGPT, Perplexity) separately from classic organic in Google Analytics 4. We track Search Console for actual clicks, not just impressions. We compare search-attributed conversions this month versus the same month last year. And, most importantly, we don't rely on a single acquisition channel. Traffic source diversification is no longer a recommendation; it's a necessity.
Intelligence overhang: the technology is ready, organizations aren't
Pichai used an interesting term: intelligence overhang. The idea that AI is already capable of far more than we use it for, but organizations can't adopt at the speed technology advances. The barriers aren't technical; they're organizational: access control for sensitive data, team prompting skills, company-specific context that AI needs to understand, and the redefinition of roles and responsibilities.
This is a reality we see daily. Companies that come to us ask "what AI tool should we use?" before answering "what problem are we solving?". They invest in licenses for AI platforms without defining the processes those platforms are supposed to automate. AI adoption in marketing isn't a technology problem. It's a strategy problem, an internal organization problem, and a clarity-of-objectives problem. And that doesn't get solved with a new tool. It gets solved with clear thinking and honest assessment of where you actually are.
What to do with this information, practically
Pichai's vision isn't a product announcement. It's a 3-5 year direction. But long-term directions are prepared with short-term decisions. Here's what you should check this very week:
Verify that your structured data is complete and up-to-date. Run a quick Schema markup audit on your main pages. Test whether an AI model (ChatGPT, Claude, Gemini) can extract useful information from your site by simply giving it the URL. Start measuring traffic from AI sources separately from classic organic in your dashboard.
And ask yourself a simple question: if an agent needed to solve your customer's problem using the information on your site, could it? Would it find the price, availability, specifications, and contact methods? Or would it find a beautiful but opaque site that machines can't read?
If the answer is no, you have work to do. And it's better to start now, not in 2027.
